If you don’t want to work with an agency but don’t have the margins to build an entire team, focus on these two positions

  1. Thumbnail Designer

  2. Video Editor

A thumbnail designer is a strategic move and a position you should be willing to pay 2-5x more than the market rate (market rate is like $15 lol)

Your packaging is the most important part of the video, so don’t skimp here.

Then, an editor will just lift the grunt work off your plate.

None of your time should be spent on editing software.

You can ball out here if you want, but I don’t see it helping your performance.

So, as long as the videos don’t look BAD then pay whatever you can afford here (you will get what you pay for though)

"We're Gonna Build It In-House"

No you're not.

And I don't mean that to be harsh.

I mean it because I've had this conversation dozens of times and I've watched what actually happens on the other side of that decision.

Three months in, they've burned through time and money trying to find the right people, the output isn't where they wanted it, and they're back to square one

And in this newsletter, I wanna lay out why that happens/what you SHOULD do

The Fantasy vs. The Reality

The instinct to build in-house makes total sense.

You want control.

You want to own the asset.

You don't want to depend on an outside team forever.

But the fantasy is that you'll hire a couple of people, plug them into your business, and have a content machine running smoothly within a few weeks.

The reality is that content, especially YouTube is a multi-role operation that requires specialists who are hard to find.

If they were easy to find, YouTube agencies wouldn’t be a thing lol.

What It Actually Costs to Build In-House

Now, let's just run the numbers so you can see how this pans out.

And I'll be generous here, assuming you're hiring Junior overseas talent and don't need a content manager to run the operation.

Which, by the way, will need to be trained/managed

  • YouTube Strategist: $48,000–$54,000/year.

  • Scriptwriter: $30,000–$40,000/year.

  • Video Editor: $20,000–$36,000/year.

  • Thumbnail Designer: $20,000–$28,000/year.

Total: $118,000–$158,000 per year.

That's $9,833–$13,166 every single month.

The wild part is that’s assuming overseas Junior roles.

The reality is that some of these could be 6-figure per year roles on their own.

Why It's Backwards Even If You Can Afford It

Two reasons.

First: Finding the right talent takes forever when you're not an expert in the field.

How do you evaluate a YouTube strategist's work if you've never run a YouTube strategy?

How do you know if the scriptwriter is actually good or just sounds good?

You're hiring blind in a space where bad hires set you back months.

Second: That monthly number is more than most agencies charge to deliver the exact same output.

Except with an agency, the team is already built, already trained, and already producing results for other clients in your space.

You're not starting from scratch.

The One Exception

With all of that said, there is a scenario where building in-house makes sense.

If you're doing $1-2M+/month, posting consistently across YouTube, Instagram, TikTok, LinkedIn, and Twitter, and you have the infrastructure to actually manage a creative team, then yes, in-house could be the right move.

The volume justifies the headcount and you have enough work to keep everyone busy.

But when I hear business owners doing $50k–$200k/month say they're going to build something in-house, I genuinely can't help but laugh.

Simply because the math just doesn't work at that stage and the time cost will slow everything else down.

Start with an agency.

Get the results first.

Build in-house when the scale actually demands it.
