Hey, it's Braden 👋
Most founders think starting a YouTube channel means just posting and then analyzing the data
Blindly posting into the void until something sticks.
But that couldn’t be further from the truth.
That’s why today, I’ll show you:
The 6-step system I use to build a channel strategy from scratch (research all the way to packaging)
Why your competitors have already done your homework for you
The two jobs you should never hand to AI, even when it's this good

The Actionable Takeaway
Before you script or post your first video, spend 20 minutes studying the competition.
Here's how:
Pull your top 3-5 competitor channels.
The ones already winning in your space.
Map their videos highest-to-lowest performing.
Stop guessing what works when the scoreboard is public.
Extract the three signals.
Winning concepts, winning words, and the title patterns that keep repeating.
Now you're starting from data, not a blank page.
The Right Way to Use AI
Most founders do this backwards.
They hand ideation, positioning, and packaging fully to AI, hit send, and then wonder why their channel looks exactly like everyone else's.
Generic in, generic out.
Here's the right way:
AI does the heavy lifting on gathering and structuring the raw material like the research, the competitor data, the first-draft ideas.
You stay in the loop on the judgment calls.
See, your competitors have already done your homework.
There are channels crushing it on cold email, list building, etc., all showing you exactly what works.
AI just collects and organizes it faster than you ever could.
What took me a couple hours a year ago now takes 17 minutes.
The 6-Step System
Let me walk you through the exact process. I ran this live on Ocean.io, a B2B prospecting platform.
1. Research → Creative Brief.
Have Claude interview you, then build a full creative brief: audience, the single message, tone, and creative angles.
Stay in one chat the whole time so it keeps full context.
2. Channel Audit.
Check what's already running before reinventing the wheel. Ocean.io had 28 videos, under 300 subs, all paid ads (nothing organic to learn from).
3. Competitor Research.
This is where Claude + an Apify hookup scrape competitor channels (Instantly, Clay, HeyReach, Prospeo).
Map the videos highest-to-lowest, then pull the winning concepts, words, and title patterns.
4. Positioning.
The most important step.
Too wide and you pull in zero buyers.
Too narrow and you reach no one.
For Ocean.io we landed on targeting and list-building, framed by one contrarian angle: "you don't have a volume problem, you have a targeting problem."
5. Content Architecture.
Build Pillars → Buckets → Sub-buckets so every video maps back to your ICP.
Final pillars for Ocean.io: Targeting & ICP, List building & splitting, and Finding accounts others miss.
6. Packaging.
This is the one step where you should just do everything 100% manually.
And it is your title and thumbnail.
The Two Things You Should Never Hand to AI
The whole system is AI-assisted.
But two steps stay 100% human.
Positioning.
AI is great to bounce ideas off, but you own the final call on how you're positioned.
Packaging.
Titles and thumbnails are the 80/20 of the whole channel, and I don't trust AI with any of it.
I do them manually with tools like 1of10.
This is the difference between a channel that just sits there and one that books calls.
It's how Growthflare closed $100,000 in cash within 6 months, and how WellCopy booked 31 calls in a single month.
AI speeds up the raw work.
Your judgment on positioning and packaging is what actually converts.
So steal the 6 steps, let AI carry the heavy lifting just keep your hands on those last two.
